Simplified 5KTQ heating

Morning All,
I am wondering if anyone out there has tried to simplify thier HVAC system
control ?
I have removed my AC associated components to reduce complexity and weight
(damn that stuff weighs a lot) as this car is to be used for winter use
mainly as well as playing in the summer at autocross. This means I have
pulled all the related stuff out including the unit up by the windscreen,
just leaving the heater unit in place.
My intention is to remove the climate control computer completely and
replace it with a VW style set of manual / vacuum knobs. One for variable
fan speed, and another to control where the heat goes (floor, face or
defrost). Currently this looks pretty simple, I think all I need to do is
remove the vacuum motor from the heat controller and find a way to rig it to
a new control knob, hence the vacuum motor can control the wire that moves
the heater flap.
What am I in for as far as wiring headaches by removing the HVAC computer?
and has anyone out there done this before?
