Same thought crossed my mind  ... briefly .

You see , I never had the muffler on after the rebuild .
I ran it with the exhaust manifold on and that 's it .
Bit of a tradition , I like the sound of an engine coming to life
with no muflers .

Further to my rushed post a few minutes (apologies for the smelling 
pistakes) I have seen this happen before, and it might have caused the 
initial damaged head problem. I would check flow through the exhaust before 
going to trouble of tearing down the motor. Perhaps try starting it with 
main system disconnected from down pipe after making sure down pipe (and e 
manifold) is itself clear.
Good luck with it. I'd be incandescent with rage in same situation. Thoughts 
are with you.
