[Vwdiesel] New head gasket - now black smoke - HELP!

1980 vw diesel pickup 1.5L engine injection pump ends in 7A
Truck ran great before head gasket woes.
I put a new head gasket on, torque the bolts to spec, timed pump to .88, new oil air and fuel filters. Primed the filters and primed the injection pump. Filled fuel tank.
The fuel solenoid on the pump wasn't getting voltage, so a put a wire to the positive terminal on the battery. Everything clicks. I tested that the injections were really firing. The one I checked was.
Lots and lots of cranking to try to get it started.
Lots and lots of black smoke and then the truck dies. No acceleration. I tried this 15 times. Should I have any smoke right after a gasket change?
This lack of power happened on my 82 Jetta, priming the fuel pump worked. Didn't work this time.. What can I DO???
could this be a yellow-dot pump? how could I tell? With the locking tool in the pump it was set to about .95, I don't know what it was before the gasket.
