Verify the basics first. Fuel, air and well, not spark but glow.
Crack an injector while cranking and see if you get drip. That
would verify fuel. Check the air filter. I've seen that one before.
Glow plugs CAN go with a short time span between a couple of
them failing so pull the buss connections and test light each or
do the amp draw test on the four.
Other culprit is cranking speed. That could be from a bad/weak/
too small of battery (like a group 42 instead of 41) bad battery cable
connection or smallish cable to start with, or a worn/weak starter.
I've gone to 6V or race application battery cables. HUGE and I
mean HUGE difference in cranking speed!
