This all sounds very familiar to me. Some years ago I raced a little VW Polo
1300ccm with dual Webers and about 125PS. To make that car stop a little
bit better I upgraded the front calipers to the VW Rabbit GTI style without
changing the master cylinder. The VW Rabbit GTI uses about 30% bigger piston
and I experienced exactly the same as you described. For the first two inches
travel on the brake pedal nothing happens and then you finally get some brake pressure. With this setup the car was impossible to race. Therefore I changed
the master cylinder of the VW GTI as well and used pressure reduction valves
to adjust the brake pressure to the back axle.
My advice would be to look very carefully at the caliber piston sizes. You
might need to go with a bigger master cylinder.
